February creates space to prepare before demand returns. This Coaches’ Counsel session helps contractors tighten pricing, processes, and expectations while the schedule is lighter. The focus is on building a clear playbook now, so rising demand highlights strengths instead of exposing gaps.

Concepts

  • Using slower demand to tighten pricing, processes, and expectations so spring doesn’t expose cracks. Slow season is when you get to fix what busy season hides. If your prices, procedures, and standards aren’t tight now, spring will reveal every weak spot fast.
  • Use the slower season to lock in pricing, processes, and roles so rising demand exposes strengths – not weaknesses. This is where you assign ownership, clarify responsibilities, and remove gray areas. When volume rises, the company should run off roles and systems – not heroics.
  • Slow months reveal process discipline. When the schedule is light, the only thing driving performance is discipline. February tells you if your team follows process because it works – or only when they’re forced to.
  • If tickets and booking rates don’t improve now, they won’t magically improve later. Busy season won’t fix fundamentals. If the phone isn’t converting and the average ticket isn’t improving now, you’re just scaling the same issues into a bigger mess.

David Holt
Director, Education & Coaching, Contractor University | HVAC Distributor University

As Director of Education and Coaching, David is the strategic lead for the planning, management and coordination of Contractor University’s and HVAC Distributor University’s overall training content and coaching services, as well as the development and maintenance of the educational resources and implementation tools needed to support both platforms.

Before joining EGIA, David spent nearly four decades serving the HVAC industry. He started out by sweeping floors and running parts at his grandfather’s HVAC business. After graduating from college, he founded a software company that developed one of the industry’s first DOS-based service management and dispatching programs. David also served as president of the family HVAC business and was elected to ACCA’s national board of directors. After the family business was sold in 1999, David transitioned to a career in HVAC training, coaching, and consulting, holding various roles with Comfort Institute, Profit Strategies, National Comfort Institute, and SilverBullet Price Page.

David graduated from the University of Georgia with a degree in Business Management, majoring in Management Information Systems.

Bob Larkin
Business Coach, Contractor University

Bob is a lifelong industry professional, with experience in all aspects of the HVAC industry. Bob grew up in the business working for the family heating and air company at a young age. He since held management and sales positions with several major manufacturers and distributors, focusing on growing sales by growing his customers businesses. He has also owned two HVAC contracting businesses, selling one to a fortune 100 company.

Bob has worked and consulted with literally thousands of HVAC contractors and has a drive to help contractors grow their business and achieve their goals

Alumnus of the University of Georgia and holds a non-restricted conditioned air license in the state of Georgia.

Joel Torma
Business Coach, Contractor University

Joel is 4th-generation in the HVAC industry, helping contracting businesses improve profitability, strengthen operations, and drive sustainable growth. With 30+ years in HVAC, home services, and franchise operations, he brings a deep understanding of both field operations and executive-level strategy.

Joel spent five years as a Franchise Business Coach with Aire Serv, supporting 40–60 franchisees and earning Franchise Business Coach of the Year. He also served in operational leadership roles in his family’s HVAC business and Dring Heating & Cooling.

An EPA-certified HVAC technician, Joel pairs real-world field experience with proven coaching systems that help contractors grow with clarity and confidence.

John Winn
Business Coach, Contractor University

Coach Winn brings more than 17 years of leadership experience running a $25M service contracting operation, with deep expertise in HVAC and the day-to-day realities owners and managers face. He’s coached hundreds of contractors representing more than $250M in combined revenue, helping improve growth, profitability, and long-term stability through clear, actionable strategy. A former athletic coach and business teacher – and an NCAA-level football official for several seasons – Winn is known for his disciplined, high-accountability approach to building winning teams. He holds a Business degree from Texas A&M and is an OSHA-recognized Safety Specialist.
